Most AI buying mistakes in 2026 trace back to a single moment: somebody used a term, somebody else heard a different term, and the proposal got built on a misunderstanding. 1. AI vs Machine Learning

The confusion. "AI" gets used as if it always means LLMs and generative systems. "Machine learning" gets dropped from the conversation as if it's old-fashioned.

The reality. AI is the umbrella term. Machine learning is one approach to AI. Most of the AI in your business — fraud detection, churn prediction, demand forecasting, recommendation engines — is classical ML. The newer generative systems are a subset.

Cost of the confusion. Teams pour generative AI budget into problems that classical ML would solve faster, cheaper, and more accurately. A churn prediction project on tabular data run through an LLM costs 50-100x what an XGBoost model costs and produces worse predictions.

The confusion. Both are ways to make a model "smarter about your data." Vendors blur them in pitches.

The reality. RAG (Retrieval-Augmented Generation) connects a model to your documents at query time — the model looks things up before answering. Fine-tuning continues training the model on your data, baking patterns into the weights.

Cost of the confusion. Fine-tuning is 5-10x more expensive than RAG for most use cases, takes weeks vs days, and is harder to update. The terms imply different commitments.

Three. Track the cost implication of each term. AI agent = 4-15x the cost of a chat call. Fine-tuning = 5-10x the cost of prompting. Generative on a high-volume decision = 100x the cost of classical ML. The terms aren't just labels — they're cost categories.

The teams who avoid the term-confusion trap aren't the ones who memorized definitions. They're the ones who insist on translating every term into a specific operational and financial commitment before signing anything.
