Most AI vendor decks recycle the same six phrases. The phrases sound technical, look authoritative, and quietly hide where the real work and real cost live. Three of the phrases are not lies; they're broad enough that the vendor pictures one thing and the buyer pictures another. Three are closer to misdirection. Either way, the buyer ends up with a less precise picture than they need.

This article is the translator. Six phrases. What each usually means in practice. The question that breaks each one open.

Phrase 1: "Our solution leverages cutting-edge AI"

What it usually means. The vendor is calling a frontier LLM API. There's nothing proprietary about the model. The "solution" is the prompt, the integration code, and the UI on top.

That's not a problem on its own. Most successful AI products in 2026 are exactly this — clever applications built on top of foundation models. The problem is when the pricing reflects "we built the model" rather than "we wrote the prompt."

The question that breaks it. "Which underlying model do you use, and how would my costs compare to calling that model directly?" If the vendor is layering a 5x markup on raw API access without proportional engineering work, you have a problem. If they're doing significant integration, prompt engineering, and ongoing tuning, the markup is reasonable.

Phrase 2: "It's fully customizable to your business"

What it usually means. Either fine-tuning, prompting, or RAG, depending on what the vendor is actually capable of. The three are dramatically different in cost, capability, and timeline.

If "customizable" means fine-tuning, you're looking at training data preparation, model training cycles, ongoing retraining costs, and a much longer timeline. If it means RAG, you're looking at indexing your documents, building a retrieval system, and connecting it to the model. If it means prompting, customization takes an afternoon.

The question that breaks it. "What specifically does customization mean here — fine-tuning, retrieval, or prompt engineering? And how much of the customization is one-time setup versus ongoing?" The honest vendor will tell you exactly what they do. The vague vendor will start hedging.

Phrase 3: "We have a proprietary orchestration layer"

What it usually means. A Python script with some routing logic. Or LangGraph wrapped in their branding. Or a workflow engine that calls APIs. Sometimes a real proprietary platform with genuine technical advantage; usually not.

The orchestration layer is rarely the value driver in modern AI products. The value is in the prompts, the data, the integrations, and the user experience. Vendors lean on "orchestration layer" because it sounds technical and most buyers don't know how to evaluate it.

The question that breaks it. "If I built this with off-the-shelf tools, what would the time and cost difference be?" If the vendor's answer is "much faster because of our proprietary orchestration," ask for specifics. If the answer is hedged, the orchestration is probably commodity wrapped in branding.

Phrase 4: "The system continuously learns and improves"

What it usually means. Either nothing, or "we update prompts when customers complain," or in rare cases an actual feedback loop that retrains a small classifier. Continuous learning in the strict sense — a model that updates its own weights from production traffic — is uncommon and expensive to operate. Most "continuously learning" products are just "we periodically tune the prompts based on what we see going wrong."

There's nothing wrong with periodic tuning. There's a lot wrong with selling it as something more impressive.

The question that breaks it. "What specifically gets updated, how often, and who reviews the updates before they're deployed?" If the answer is "engineers update prompts monthly based on usage data," that's prompt iteration, not continuous learning. Both can be valuable. Don't pay for the more expensive version when you're getting the cheaper one.

Phrase 5: "Our agents can handle end-to-end workflows autonomously"

What it usually means. The vendor has demos showing the agent completing a task in a controlled environment. In production, the agent probably handles 30-60% of cases autonomously and routes the rest to human review. That's the realistic number for any production agent in 2026, regardless of marketing claims.

"End-to-end" and "autonomous" are doing heavy lifting. End-to-end usually means "for the cases the agent handles, it goes from input to output." Autonomous usually means "without a human in the loop on those specific cases." Neither phrase typically means "the agent does the entire workflow with zero human involvement."

The question that breaks it. "What percent of cases does the agent handle autonomously in your existing customers' production deployments, and what percent route to human review?" If the vendor doesn't have a number, or the number is much higher than industry norms (Cleanlab's 2025 survey of production teams found most are still in the 30-60% range), dig deeper.

Phrase 6: "Implementation takes only a few weeks"

What it usually means. Implementation of the vendor's platform takes a few weeks. Implementation of the actual production system — integrated with your data, reviewed by your security team, validated by your compliance team, tested against your evaluation set, monitored by your engineering team — usually takes three to nine months for any serious enterprise deployment.

The "few weeks" is real if all you're doing is signing up and running a demo on your data. Production-grade rollout is a different timeline, and the gap is where AI projects fail. The team thinks they're four weeks from launch. They're four months from launch. The expectation gap turns into a credibility gap.

The question that breaks it. "What does your typical customer's timeline look like from contract signing to production launch — including data integration, security review, and the customer's own engineering time?" Honest vendors give a real number, usually multi-month. Vendors who insist on "a few weeks" are pricing in only their portion of the work, which is the smaller portion.

A general approach to vendor pitches

Three patterns that come up across all six phrases.

Ask for specifics, not capabilities. Capabilities are easy to claim and hard to verify. Specifics — actual customer names, actual metrics, actual timelines, actual costs — are harder to fabricate. Push for specifics.

Ask what's proprietary versus commodity. Most modern AI products are 80% commodity (foundation model API, standard libraries, common patterns) and 20% proprietary value (specific prompts, integrations, data, UX). Knowing the split lets you evaluate the price.

Ask what happens in year two. Many AI products price aggressively in year one to win the deal and have higher costs in years two and three. Get the multi-year picture before you sign. Renewal pricing, usage-based scaling, and any clauses about model upgrades are all worth pinning down.

The good vendors handle all of this directly. They name the model they use, they explain exactly what they customize, they show real production numbers, they give honest implementation timelines. The good vendors are usually less polished in the deck and more useful in the room. Look for the vendors who answer your hard questions instead of redirecting them.
