The Google AI Overview for "generative ai vs traditional ai" frames the question as a binary choice. It's a useful frame, but it's missing the third option that often is the right answer: no AI at all. A spreadsheet with the right formulas, a rules engine somebody wrote in 2014, or a Python script that runs in 100 milliseconds will solve a meaningful fraction of "AI projects" being scoped in 2026. The honest decision rule has three options, not two.

This article is the three-way decision tree. When generative AI fits, when traditional AI fits, when nothing fits, and the protective questions to ask before any AI procurement.

Option 0: No AI

The cheapest, most reliable, most auditable option. The case for no AI is stronger than most teams admit.

A spreadsheet with formulas calculates exactly what you asked for, every time, with full transparency about how it got the answer. A rules engine handles thousands of conditions per second on commodity hardware for essentially no per-call cost. A Python script with a few hundred lines of business logic runs reliably for years, gets reviewed in code review, and is debuggable by anyone with basic programming literacy.

The bar to replace any of these with AI is real measured improvement, not "we should use AI because everyone else is." A working rules engine that's been running cleanly for five years is doing a better job than most ML systems will, because it never drifts, never surprises the compliance team, and never costs more than a few cents per million decisions.

Cases where no AI is genuinely the right answer:

  • The task is fully captured by deterministic rules (compliance routing, simple data validation, fixed-format calculations)
  • The task is too small to justify any model overhead (a manager doing 20 things a week manually is not an AI candidate)
  • The task is too high-stakes for non-deterministic systems (some regulated medical and financial decisions)
  • A working solution already exists and the proposed AI version doesn't meaningfully improve outcomes

The protective question: if you turn off the AI tomorrow, what's the worst thing that happens? If the answer is "nothing material," the AI wasn't earning its seat.

Option 1: Traditional AI

Use traditional AI when the output is a number, a class, or a probability, and the answer needs to be the same on the same input every time. The applications cluster in a few categories.

Predictive tasks on tabular data. Will this customer churn? How much demand will we see next quarter? Which transactions are fraudulent? These are classification or regression problems that classical ML — gradient-boosted trees, random forests, regression models — handles well at low cost.

High-stakes recurring decisions. Credit scoring, insurance underwriting, medical triage. Decisions that need to be explainable to a regulator, repeatable for audit purposes, and fast at high volume.

Pattern detection at scale. Fraud detection, anomaly detection in operational data, recommendation systems. Workflows where the system is looking for known patterns in large amounts of data.

The cost profile is favorable. A trained model runs in microseconds on commodity hardware. Per-call cost is essentially zero. A model trained once handles millions of predictions a day for a few hundred dollars in operational spend. This makes traditional AI the right answer at high call volumes regardless of accuracy considerations — the math just works.

Option 2: Generative AI

Use generative AI when the output is content and the alternative is human time. Drafting, summarizing, translating, generating, conversing, explaining. The applications cluster in a different few categories.

Content drafting at scale. Customer emails, marketing variations, product descriptions, internal documentation, meeting summaries. Anywhere a human is producing fluent text from raw inputs.

Translation and localization. Especially across language pairs where the alternative is per-word translator pricing or fixed templates that can't capture nuance.

Unstructured input parsing. Reading scanned documents, classifying free-text customer messages, extracting structured data from PDFs. Generative models with structured output capabilities are the right tool for "messy in, structured out."

Conversational interfaces over knowledge. Internal helpdesks, customer support over knowledge bases, technical Q&A. Use cases where the user types a question in their own words and expects a natural-language answer.

The cost profile is the inverse of traditional AI. Per-call cost is real and visible. At low volume the costs are negligible compared to human time saved. At high volume the costs become meaningful and routing strategies (small models for easy cases, frontier models for hard ones) start to matter.

The decision tree

Five questions, in order. They reliably point at the right option for any specific problem.

Q1. Does a rule, spreadsheet, or simple script handle this acceptably today? If yes, no AI. The bar to add AI is measured improvement on a real eval, not theoretical capability.

Q2. Is the output a decision, score, or prediction on tabular data? If yes and Q1 was no, traditional AI. Classical ML on the structured features.

Q3. Is the output content (text, images, code) that would otherwise be produced by a human? If yes, generative AI.

Q4. Is it a mix — a decision phase plus a communication phase? If yes, blend. Traditional AI for the decision, generative AI for the communication. This is the architecture most production systems converge on.

Q5. Are you above 100,000 calls per day with tight latency requirements (sub-2 seconds)? If yes, traditional AI is structurally a better fit even when the output looks generative-ish, because per-call cost and latency dominate at that scale.

Run the questions in order. The first match is your answer.

What "no AI" looks like in practice

A few examples of projects where the right answer is no AI, even though the team initially scoped them as AI projects.

Tax calculation. Detailed rules, deterministic outputs, audit-required. A rules engine handles this better than any model.

Form validation. Client-side JavaScript with regex patterns handles "is this a valid email" faster, more reliably, and more transparently than any model.

Routing inbound contacts based on form fields. If the customer selected "billing" from a dropdown, you don't need an AI to decide which queue. A switch statement handles it.

Calculating shipping costs. Per-zip-code rates in a database, multiplied by weight per the carrier's table. Spreadsheet territory.

Sending the same email to a known customer segment. Email service with a template. Marketing automation 101, no AI required.

These examples sound trivial. They're not, because in 2026 a non-trivial number of teams are scoping AI projects to handle exactly these kinds of tasks. The vendor pitch sounds compelling. The procurement gets approved. The system gets built. Six months in, somebody notices that the AI version is more expensive, slower, and less reliable than the rules-based version it replaced. The AI project gets quietly scaled back.

The protective question for any proposed AI project: what's the simplest non-AI version that could plausibly handle this? Build that version first. Measure it. If it's not enough, you have a clear baseline to beat with the AI upgrade. If it is enough, you saved your team six months and a budget.

Where most teams should be in 2026

A reasonable allocation for a mid-market business looking at AI:

  • 40-60% of "AI projects" should resolve to no AI on closer inspection — rules, scripts, spreadsheets, existing software with better processes
  • 30-40% should be classical ML or traditional AI — tabular prediction, scoring, recommendation, fraud detection
  • 10-20% should be generative AI — content drafting, document processing, internal knowledge interfaces
  • A small fraction should be agentic systems combining all three

That distribution doesn't match the marketing budget for AI tools, which is heavily weighted toward generative. It does match where the value lives in a typical business. Match your investments to where the value is, not to where the marketing is loudest. The cheapest tool that solves the problem is the right tool. Sometimes that tool is a spreadsheet. Sometimes it's a transformer. The job is picking correctly.
